Profit analysis is a routine, not a report. This is the sequence we use, and the one ProfitLeakGuard automates once your Shopify store is connected.
Step 1 — Fix the revenue baseline
Start from net revenue: gross sales minus refunds minus discounts. Everything measured against gross sales flatters itself by exactly the amount you are trying to find.
Step 2 — Allocate variable cost per order
Assign COGS, real carrier cost, payment fees, packaging and expected return cost to each order. Averages hide the problem: it is normally a minority of orders that lose money, not the average order.
Step 3 — Rank the leaks
Group the losses by cause — returns, discounts, shipping, low-margin products, abandoned checkouts, customer profitability — and sort them by money, not by how annoying they feel.
Step 4 — Act on the top two
Two changes done properly beat twelve half-finished ones. Set a measurable target per action (for example: raise the free-shipping threshold and check the shipping gap next month) and re-measure.
Step 5 — Re-score
Run the analysis again the following month and compare the Profit Leak Score and the share of revenue at risk. Direction matters more than the absolute number.
